Decision Classification Checklist

Classify any decision as a two-way door or a one-way door in two questions.

Think of a real decision you're facing right now. The more specific, the more useful the result.

Most leadership teams slow down in exactly the wrong places. They agonize over reversible experiments while rushing irreversible commitments. Decisiveness is not the same as haste.

The Two-Mode Decision System gives you a two-question test to classify any decision as a fast 'two-way door' (reversible, limited blast radius, high learning value) or a deliberate 'one-way door' (irreversible, large blast radius, high stakes). The mode determines the cadence, not the importance.

In the book:

  • How to operationalize this classification across your leadership team
  • The probe-sense-respond cadence for fast decisions
  • Three patterns for structuring deliberate decisions so they don't stall
